
Measurement issues that L&D cannot ignore
If you ask most L&D teams how they measure the success of their programs, you’ll likely get the same answer: completion rates, learner satisfaction, maybe knowledge check passing rates. These are activity metrics. They say people showed up. It says nothing about whether the training changed behavior, improved performance, or justified the cost.
This is not a new observation. The Kirkpatrick model has been around since 1959, and we all know that you need to measure business impact. Few people do this consistently because the frameworks for doing this within L&D are either too academic or too vague to implement without a dedicated analytics team.
But the problem is, another business unit solved this very problem years ago. Operating under intense pressure to prove that every dollar spent produced measurable results, the startup’s marketing team built a practical, repeatable measurement system that tied spend to results. And the principles behind these systems can be directly transferred to L&D.
Parallel lines are closer than they appear. Marketing uses money to change behavior (get someone to buy). L&D uses money to change behavior (get someone to act differently). Marketing measures whether behavioral changes occur and how much they cost. L&D should do the same. The tools and mental models already exist. L&D teams can simply borrow these marketing style metrics.

1. Attribution Modeling: Which training actually delivered results?
In marketing, attribution modeling answers the fundamental question: which touchpoints in the customer journey get credit for a conversion? Was it a paid ad that generated the sales, or a series of emails or webinars? Without attribution, marketing teams end up spending money on channels that feel productive but aren’t contributing anything.
L&D faces similar challenges. Employees complete onboarding, compliance refreshers, product training modules, and mentorship programs. Sales numbers will improve. Which interventions will be evaluated? Most L&D teams evaluate everything equally, or evaluate everything that has been recently launched. Both approaches are wrong.
Modification is structured attribution. At a minimum, L&D should implement “last touch” attribution. In other words, what was the most recent training intervention that preceded the measurable performance change? More mature teams can build multi-touch models that weight each program based on its proximity to the outcome.
This does not require advanced software. There needs to be a shared data layer between the LMS and the performance management system, and a willingness to ask, “Which program actually moved the numbers?”
2. Cohort analysis: trained vs. untrained group
Startup marketers live by cohort analysis. They don’t take into account the total conversion rate. Segment your users by month of acquisition, source, or behavior pattern and compare each group’s performance over time. This will reveal whether the improvement is real or just noise.
L&D teams can apply the same techniques directly. Instead of reporting that “87% of employees have completed training in a new sales methodology,” compare the performance of the group that completed the training to a corresponding group that has not yet completed it. See everything your business cares about, including quota progress, trade speed, average trade size, and more over 30, 60, and 90 days.
This is not a controlled experiment. This is a practical comparison that yields evidence that CFOs are actually involved. If you can say, “The trained cohort closed deals 14% faster than the untrained group over the same time period,” you have moved from activity reporting to impact reporting.
3. Cost per outcome: Treat training like customer acquisition.
Every startup marketer knows about customer acquisition cost (CAC). It is the total cost of marketing and sales divided by the number of customers acquired. This is the most important metric for understanding whether growth is sustainable.
L&D doesn’t have a commonly used equivalent metric, and there shouldn’t be one. Calculating the cost per training outcome is easy. Calculate the total cost of your training program (content development, facilitator time, platform fees, employee time away from work) and divide it by the number of meaningful outcomes produced (employees meeting competency goals, teams meeting performance benchmarks, certifications earned that directly correlate to job performance).
The number itself is not as important as the practice of calculating it. Once you know that your organization’s cost to produce one fully qualified new employee through your current onboarding program is a certain amount, you can compare that to another approach. New vendors promise faster time to competency. That’s wonderful. Is it lower cost per result or just faster time to completion? These are different questions, and most L&D teams are currently unable to answer either.
4. Speed of experimentation: Test more, commit fewer
The best startup marketing teams run dozens of experiments every quarter. Test your headline, audience, channel, landing page, and price. These include structured processes such as hypotheses, minimum viable tests, metrics, and decision thresholds. Most experiments fail. That’s the point. The speed of learning determines the speed of growth. In contrast, L&D teams tend to commit to large programs before testing them. A new leadership development initiative will be launched company-wide after several months of design. If there are no results, the team has nothing useful to learn because there are no control groups, phased rollouts, or predefined success criteria.
Borrowing marketing style measurements means running small experiments first. Pilot your new onboarding approach with one cohort before rolling it out across your organization. Test two versions of the compliance module to see which version has higher retention rates over a 30-day knowledge check. Define what “success” means before launch, not after launch. The discipline of experimentation, not just the tools, is what separates teams that learn from those that speculate.
5. Payback period: When does your training investment break even?
Startups obsessively measure payback periods. How many months does it take for the revenue from a new customer to exceed the acquisition cost?If the payback period is too long, no matter how many customers you acquire, the economy will not work.
Every training program has a payback period, even if no one calculates it. Building and implementing new employee training programs is expensive. At some point, new employee productivity exceeds training costs. How many weeks will it take? Can you reduce it? If you’re hiring hundreds of people, what is the cost of extending your business even by a week?
When we frame training investments in terms of payback, we need to discuss speed as well as quality. It changes the question from “Did people like the training?” “How quickly did our training get us the business results we needed?” This is the language finance speaks, and L&D teams that learn to measure marketing styles will find their budget conversations to be dramatically different.

They don’t require a data science team or an enterprise analytics platform. It requires three things that most L&D teams already have access to:
First is the connection between LMS data and business performance data. This can be as simple as a shared spreadsheet that matches employee IDs in your learning platform to performance metrics in your CRM or HRIS. The format doesn’t matter. The important thing is that training activities and business outcomes are in the same perspective.
Second, define your success criteria before starting your program. This is the most difficult cultural change because it requires the L&D team to make a rebuttable prediction: “We expect this program to reduce time to competency by 15% within 60 days.” If you don’t want to make a mistake, you’re not measuring, you’re telling.
Third, check your numbers regularly. The marketing team reviews campaign performance weekly. L&D should review program performance at least monthly with the same rigor. That is, what were you expecting, what happened, and what to do next.
Real results: a seat at the strategy table
L&D experts consistently cite a lack of executive buy-in as a barrier to investment. However, this is a symptom, not a cause. The reason is that L&D is reporting in a language that the company doesn’t speak. Completion rates mean nothing to CFOs. Satisfaction scores mean nothing to COOs.
When L&D teams adopt marketing-style measurements (attribution, cohort analysis, cost per outcome, velocity of experimentation, payback period), they start using the same language as every other department competing for budget. You can say, “This program costs $X per qualified employee and is repayable in Y weeks.” We can say, “The trained cohort outperformed the untrained group by Z%.” They can say, “We tested three approaches, and this approach gives us the best results at the lowest cost.”
It is the language of strategic functions, not support functions. You don’t need more resources. That requires a different mental model. That mental model is one that marketers have already debugged and refined over a decade of relentless measurement pressure. The framework is there. The data is there. The only thing missing is the decision to use them.
