
Turn content acceleration into real behavior change
Readiness debt is the gap between what training is intended to change and what actually changes behavior or performance. It is a training course without transfers, so it is easy to miss it. Employees need new skills to stay competitive (49% of L&D leaders say executives are concerned that employees don’t have the right skills to execute business strategy) [1]) However, L&D struggles to quickly and consistently prove whether training is building those capabilities within their workflows.
Measuring impact has always been difficult. Completion counts. Emotions gather. But has your job changed as a result of your learning experience? That’s hard to see. If evidence of knowledge transfer is mostly self-reported, the data will be biased and inconsistent. [2] This makes it difficult to build a reliable view of what’s working, and that’s where reserve debt kicks in.
AI content tools further exacerbate this debt, widening the gap between learning implementation and proof of knowledge transfer. In a Synthesia survey of more than 400 L&D practitioners, 88% of respondents said AI already provides value by saving time on content creation. At the same time, 63% of respondents said they needed support to measure impact.
That’s the change we don’t talk about enough: what happens after launch. When content is easy to produce at scale, readiness depends on repeatable ways to learn from what happens next and update interventions while the problem still matters.
The hidden cost of high-speed content
AI makes the initial stages of ADDIE (Analysis, Design, Development, Implementation, and Evaluation) feel lighter. Drafting scripts, forming goals, and converting SME input into a usable first version is now faster, especially with text-to-video tools. Localization can happen earlier, rather than as a last-mile scramble. For many teams, this creates real production capacity, even if the number of people remains the same.
The hidden cost is the loss of clean front and rear. When content changes rapidly without clear guardrails, measurements become uncomparable and it becomes difficult to determine what is working. That’s why reporting defaults to visible metrics like what was shipped and how learners rated it. Leaders seek such numbers because they are under pressure from management to prove business impact, even if those metrics do not show transfer.
This focuses attention on visible delivery and away from follow-through. The results are predictable. Teams continue to generate new learning, but evaluation and iteration are delayed.
Synthesia’s research clearly illustrates this tension. Teams are faster to create workflows than to evaluate what’s working. In 2024, practitioners will spend less than 10% of their time on assessments. In 2025, GenAI changed what was possible in design and development, but that change was not reflected in evaluation. Only 19% of practitioners report using AI tools for assessment.

AI has expanded capabilities in the parts of the work that are most likely to be accelerated, but proof of transfer and improvements in intervention are still progressing slowly.
One way to bridge this gap is to treat measurement as part of learning design. If evaluation remains delayed, the production capacity created by AI will be absorbed by more production.
Here’s how we think about this at Synthesia: We’ve built tools to speed up training production with built-in analytics. This is a starting point, not a strategy. L&D still needs to map learning to the capabilities the organization needs and define what “sufficient” evidence looks like within the workflow. From there, analytics such as drop-off points and replays can guide you on what to change next.
Measurement begins with design
Measurement is only useful if it is integrated into your work. Otherwise, you’ll end up reporting something that’s easy to grasp rather than something that’s useful for decision-making. The goal is to improve the quality of evidence without over-engineering. Here are some ways to do that.
1. Define what to change
A common cause of reserve liability is management capacity. We rely on our managers to guide performance, reinforce priorities, and drive change in our daily operations. “Being a good manager” can be difficult to measure even in engagement surveys or performance reviews because it is a set of behaviors that manifest itself in small moments.
So use this template to break down your results into actions that you can observe and revisit.

Coaching and Feedback: When a manager discovers a mistake, they provide specific guidance within 24 hours to help employees correct it on their next attempt. Psychological safety: When someone raises a concern, managers respond in a non-blaming manner, so risks surface early rather than being hidden. Setting goals and expectations: As priorities shift, managers restate what “good” looks like for the week, ensuring consistency in decision-making. Enabling and removing barriers: When work is blocked, managers remove constraints or route them to the appropriate owners so that progress can be quickly resumed. Recognition and reinforcement: When someone applies a new standard, managers point out what went well and ensure the behavior is repeated. 2. Decide what “enough” looks like.
“Sufficient” evidence is one that consistently collects enough evidence to make a decision. If not defined in advance, the measurement defaults to the value that is easiest to report later. Start with two inputs that you can revisit. One from the workflow and one from the learning experience.
Examples (coaching and feedback)
One signal from your workflow: Track if coaching is happening when it’s needed. Measure the percentage of performance issues that receive documented, specific feedback within 24 hours and the percentage of the same issue that recurs on the next attempt. One signal from learning experiences: Look for where managers struggled with the skill itself. See where in the module you dropped out, which practice scenarios you recreated, and which checks you missed under “Specific vs. Ambiguous Feedback.”
Next, write the decision rules in easy-to-understand language.

This turns the measurement into a follow-through. It also sets up AI tools to support this work by identifying patterns and turning them into evidence for decision-making.
3. Use version control
Defining “sufficient” evidence is only useful if you can trust what you are comparing. That’s where version control comes in. If content changes without a clear version label, the results will not be comparable. In global organizations, that risk increases as content is adapted across regions and languages. Translation tools speed up these updates, making version control even more important.
Keep it lightweight.
Assign an owner to the asset. Define what counts as a new version (for example, changes to steps, examples, or expectations). Add a one-line change note explaining what was changed and why. Make sure you have enough time to evaluate your intervention.

New versions of the Coaching and Feedback module may add a short “what to say” model to performance conversations. That’s because our HR business partners hear the same pattern. That means managers are addressing poor performance in terms that are too vague to act on. Clearly label the new version (Manager Coaching v1.2) with a one-line note: “Added performance conversation modeling language to reduce ambiguous feedback.”
4. Schedule your follow-through
As iterations are planned, the reserve liability shrinks.
Set an initial review date before release. Mark it on your calendar before publishing. Name the decision owner. One person owns whether an asset is enhanced, revised, or retired. Agree on the catalyst for change. Use the “sufficient” rule in step 2 to avoid updates being ad hoc. Plan your second touch. Reinforcements should be built in during the intervention rather than bolted on afterwards. 5. Use AI to shorten feedback loops
With proper ownership and review frequency, AI can speed up follow-through. Here’s how to use it after startup:
I’ll summarize what changed during the work. Feed anonymized themes from HR business partner notes, manager questions, support tickets, or QA comments. Ask about things like the most frequently recurring problems, the language people use, and the skills gap and will gap. Turn patterns into hypotheses. Ask the AI to suggest the most likely reason why the behavior hasn’t changed, and list the evidence that supports or refutes this hypothesis. Draft targeted revisions. Use AI tools to rewrite failing sections, generate clearer examples, and create short reinforcing follow-ups. Connect the changes to specific patterns you observed. Create role-specific prompts. Generate coaching prompts, checklists, and “what to say” models that match the scenarios your employees are facing. Create a decision summary. Let the AI generate a one-page summary. That is, what we saw, what we changed, what we expect to happen next, and what we will look at in our next review.

HR business partner reporting managers still use ambiguous language in performance conversations. Use AI to synthesize repeated phrases, create a more powerful “what to say” model, and create two short practice scenarios. Publish as Manager Coaching v1.2 and compare the dropoffs and results to v1.1 to see if the same HRBP patterns occur less frequently.

By doing so, you can reduce your reserve liability. None of these require new platforms or large teams. Aligning measurement and design provides a baseline for learning and a path to improvement. Over time, it becomes a sustainable learning ecosystem that builds capacity and makes change stick.
AI can support that cycle. Use it for tasks that shouldn’t require humans to spend hours, like integrating feedback, identifying recurring patterns, summarizing changes between versions, and drafting targeted updates for review. The team still sets standards for what counts as evidence within the workflow.

Readiness debt arises from mismatches between training activities and changes in workflow. Measurements are useful if they are planned in advance, tied to a baseline, and revisited after initiation. Version control keeps evidence comparable and updates interpretable. AI is most valuable when it reduces the friction of iteration and empowers teams to act on what they learn.
